Humans in the Loop
AI accelerates execution.
Humans define intent.
Most SaaS teams are using AI tools without a clear framework for where human judgment stays in the loop. This is what we built to fix that.
01 The Problem
We found fabrications in our own research output.
A B2B SaaS research report. Dozens of statistics synthesised from a large body of source material. We used AI tools to surface research, find citations, and pull data. Then we verified every single one against the original sources.
What we found: AI had fabricated statistics with complete confidence. Real report names. Plausible data. Invented findings. Page numbers that did not exist.
These were not obvious errors. They read as true without source verification. At scale, without a human checking, they would have shipped.
This is not a case against AI. It is a case for understanding what AI does in the absence of human oversight. It fills gaps with noise that sounds like signal. Confidently. At scale.
02 The Framework
The Four HITL Layers
Every marketing function maps to one of four layers. At each one, there is a clear answer to who is responsible.
AI aligns execution to intent. Humans define intent.
The human role is wider than the AI role at every layer. Not because AI cannot contribute, but because human judgment carries something models cannot replicate: context about the specific business, the specific moment, and the specific consequences of being wrong.
03 A Thought Experiment
Why AI cannot make holistic decisions
This is not abstract. Work through it yourself.
The Trolley Problem and what it has to do with your SaaS marketing
05 The Five Principles
HITL is a doctrine, not a checklist.
Irreversible decisions stay human-owned
Pricing, compliance, brand repositioning, offer framing. These require human authority, not human review.
AI amplifies what you bring
Rigour gets amplified. Process gaps get amplified. The model is not the variable. Your input is.
Pilot first. Scale after.
Every new workflow runs at small scale before expanding. Failure modes are found where they are cheap to fix.
Cognitive ownership is not delegable
Strategy, ICP decisions, and messaging belong to people. AI runs downstream of the thinking, not in place of it.
Source verification is non-negotiable
Every factual claim is verified against the original document. Not the AI summary. The actual source in context.
